The previous post argued that async parallel specialists can work without synchronous coordination meetings because AI sits between them as a translation layer. This post addresses the piece that translation alone can't solve: what happens when specialists produce work that's internally coherent but in tension with each other?
The PM authors positioning that implies a certain kind of user. The engineer authors architectural standards that imply a certain kind of system. The designer authors a design system that implies a certain kind of experience. These foundations can be individually excellent and still be in tension with each other in ways that don't surface until some specific artifact tries to satisfy all three simultaneously and can't.
A new feature lands. The PM's positioning says it should be approachable for non-technical users. The designer's system says it should use dense, information-rich patterns appropriate for power users. The engineer's architecture says the appropriate implementation pattern is a configuration file, which is neither approachable nor optimized for either audience. No one made an error in their own domain. The tension is between the domains: three individually correct positions that are cross-disciplinary incoherent.
In the old org, this tension got worked out in a meeting. The PM explained the positioning goal. The designer explained the system constraint. The engineer explained what was actually buildable. Someone arbitrated, or the group iterated until a solution emerged that was acceptable across disciplines. This was slow, and the resolution lived in the heads of the people who were in the room rather than in any durable artifact. But it did resolve the tension.
In the async parallel structure, the tension can compound invisibly for weeks before it becomes legible as a product problem.
The reconciler
The architecture requires a role that doesn't exist in most current org charts: a reconciler. This isn't a new executive title. It's a function performed by an existing person in the right position, often the most senior cross-functional person on the team or the founder in smaller organizations. In many product organizations, the function maps naturally to the PM, who already holds cross-functional context as a job requirement. The reconciler framing makes that function explicit and durable rather than incidental.
The reconciler works both ends of the pipeline.
At the foundation end, they review specialists' foundational artifacts (positioning, design systems, architectural standards) for cross-disciplinary coherence before those artifacts become inputs to AI execution. A positioning doc that implies "approachable" and an architectural standard that implies "configuration file" are already in tension before a single feature is built. Catching that early is cheaper than catching it after AI ships something incoherent.
At the review end, when an AI-produced artifact surfaces a cross-disciplinary tension that no specialist can resolve unilaterally within their own domain, the reconciler adjudicates.
In both cases, they do it by referencing the rubric: the explicit, durable document of what the company has decided its commitments are across disciplines.
The rubric is the key concept. It's not a values document or a product strategy doc. It's a cross-disciplinary commitment structure: the explicit resolution of trade-offs between competing disciplinary goods. When positioning says "approachable" and design systems say "dense," the rubric resolves which takes precedence, in what contexts, and why.
Without a rubric, each reconciliation decision is made from scratch. The reconciler invents a resolution, moves on, and two months later a similar tension produces an inconsistent resolution because the first was never documented as precedent. The product accumulates incoherence at the rate of unresolved tensions, and that rate grows with team size.
The rubric makes reconciliation consistent and distributable. Once it establishes that "approachable" outweighs "dense" for this product's user, every future tension between those two principles resolves the same way, by any person who reads the rubric. The reconciler's job shifts from arbitrating individual tensions to evolving the rubric when new categories of tension appear, and enforcing consistency when team members try to carve out exceptions.
What makes this hard
The rubric requires executives to make explicit the trade-offs they've historically kept fuzzy on purpose.
This is the cultural shift that's harder than it sounds. Fuzzy commitments are useful. They allow executives to mean different things to different audiences. They defer hard choices until the last possible moment, which sometimes means the choice resolves itself. They preserve optionality. They allow leaders to avoid conflict by never forcing a definitive resolution between competing disciplinary goods.
A product lead who says "we care about both power users and new users" is telling the truth. But that statement cannot govern a cross-disciplinary tension between positioning and design system. At some specific decision point, "approachable" and "dense" can't both be right. The rubric requires choosing, being explicit about the choice, and making it durable enough that future decisions against it are visible departures rather than invisible drifts.
This is why most companies won't restructure around the inversion even when they fully understand it. Not because the technical implementation is hard, but because the cultural prerequisite (explicit, durable, enforced cross-disciplinary commitments) requires leadership behaviors that are genuinely uncomfortable. Executives who've built companies on deliberate ambiguity won't find it easy to author rubrics. Founders who've made good calls by holding context in their heads won't find it natural to externalize that context into constraining documents. Organizations that have always resolved tensions in rooms will resist moving that resolution into artifacts, because artifacts are accountable in a way that rooms are not.
This is the biggest shift. Not the meeting reduction. Not the tooling. Not the AI capability. The shift is writing down what you've previously kept in your head, and accepting that the document now governs rather than your judgment in the moment.
Write integrity
There's an infrastructure requirement behind the rubric that isn't obvious until you try to operate one: the rubric needs write integrity.
Without write integrity, the rubric degrades. Specialists make exceptions that never get formally reconciled. Once the team grows past a single reconciler, multiple people may be making reconciliation calls against the same document. Someone reverts a load-bearing decision without understanding what downstream decisions relied on it. Six months of careful calibration gets quietly corrupted over two weeks of uncoordinated edits.
Write integrity for a rubric means:
- Append-only history: you can see what the rubric said at any point in time.
- Provenance on every change: you know who made each change and why.
- Schema enforcement: changes have to conform to a structure that makes them legible.
- Cross-referencing: edits to one section surface their implications for other sections.
What write integrity produces
At the point of use, this infrastructure produces three artifacts the old org never had:
- Session replay: The reasoning chain of the agent that produced a change, available months later for anyone trying to reconstruct what was considered and what was skipped.
- Review prep: A structured record of what the agent verified and what it explicitly punted on, so reviewers attack unverified surfaces rather than re-walking ground the agent already covered.
- Attribution: Every artifact (commit, spec, design, decision) linked to the agent session, the model version, the rules in scope, and the operating context, so post-incident root cause reaches the missing doc or the drifted rule rather than stopping at a changelog line.
These are the artifacts that make the review end functional at agent-generated volume. Without them, the review layer is reading diffs cold, and the attention ceiling arrives much faster than the architecture suggests it should.
This is the infrastructure problem that AI tooling has to solve for the async parallel structure to be durable at scale. It's not glamorous. It looks like version control for living documents, or a knowledge graph that tracks the dependencies between commitments. But without it, the rubric will decay faster than teams can maintain it, and the structure will collapse back into meeting-based coordination.
Convergence from independent vocabularies
This infrastructure need is being articulated from multiple directions at once by people who don't share a vocabulary and haven't coordinated their framings. Practitioners building agentic systems at enterprise scale are calling for "deterministic substrates." Engineering-culture writers are calling for "constraints proper to the scale at which AI operates." Individual power users are calling for a "living markdown file across code, marketing, design, and sales." Many others are simply calling for better knowledge bases, though they often mean something more structured and auditable than the term traditionally implies.
The specific phrases differ; the structural requirement is identical: durable, auditable state that governs cross-functional work and can be trusted by both humans and agents. Convergence from independent vocabularies on the same need is useful signal that the requirement is real, not a framework artifact.
AI-native teams need something that currently exists only in fragments: a write-integrity layer for agent-authored and human-authored organizational state. Not just for code, but for decisions, commitments, standards, and the reasoning behind them. A system that treats organizational knowledge the way good engineering treats codebase history, as something immutable and auditable rather than something that silently overwrites.
Weight the rubric by blast radius
Not every rubric entry carries the same weight. The rubric governing bridge and signer code in a crypto infrastructure firm is a different document from the rubric governing that firm's internal dashboards, with different change-control processes, different review thresholds, and different expectations about when an exception is a legitimate judgment call versus drift. Companies with heterogeneous stakes surfaces need stakes-weighted rubrics: the same underlying write-integrity layer, partitioned so that catastrophic-failure surfaces carry enforced, append-only commitments that internal tooling doesn't need.
Below a certain stakes threshold, a rubric that lets specialists negotiate informal exceptions loses quality over time but doesn't produce catastrophic failures. Above it (e.g., bridge code, clinical decision-support, aerospace controls, voting infrastructure, payment rails), review can't function on diff-reading alone. The diff doesn't show what the agent silently skipped, and the consequences of missing the skip are irreversible.
On these surfaces, much of the relevant foundation still lives tacitly in senior reviewers' heads. The rubric is what gradually makes those tacit invariants writable, turning senior review judgment into something legible, distributable, and auditable. That's slow work for specialists whose value is currently carried by what they know and haven't formalized. It's also the only work that prevents the review end from becoming the permanent bottleneck of every team that operates above the stakes ceiling.
This isn't hypothetical. Crypto infrastructure maintainers report that HackerOne and Immunefi bug-bounty queues have filled with AI-generated reports, most of them flawed, with no way to score incoming tickets by submitter-agent provenance or cross-check against deployment state. Review throughput collapses not because the vulnerabilities are harder but because the review layer has no structured way to triage plausible-looking claims at volume. Every industry with a stakes gate will encounter some version of this.
What the reconciler actually does day to day
Without the structure, reconcilers spend most of their time firefighting: resolving tensions after they've compounded into product problems. With the structure, the job shifts upstream: authoring rubric entries for tension categories before they surface, evolving entries when new classes of tension appear, and retiring entries that no longer reflect the company's actual commitments.
The reconciler also notices when the rubric isn't governing. When specialists make decisions that should have triggered a rubric reference and didn't, the reconciler surfaces it. When two specialists reach different resolutions for similar tensions, the reconciler clarifies. When the rubric is producing consistent guidance that everyone hates because the underlying commitment was wrong, the reconciler opens the explicit process for revising it, which is different from just not following it.
The reconciler is the human who holds the connection between foundational documents and operational decisions. Not by reviewing every decision, but by ensuring the system that connects them keeps working.
